Fractional COO Services

Audits and strategies only matter if they’re carried out. Hiring a Fractional COO turns roadmaps into action by providing steady leadership, structured accountability, and hands-on execution. This is ongoing operational support designed to free you from the weeds, strengthen your team, and position your firm for long-term growth.

Who Should Hire a Fractional COO?

This service is designed for professional service firm owners who:
  • Have 10–50 employees and feel growth has outpaced their structure.
  • Are still stuck in day-to-day operations, leaving little time for strategy.
  • Know their team has potential but struggle with accountability and consistency.
  • Feel like they’re the bottleneck, and growth has plateaued as a result.
  • Want an experienced operational leader to step in and keep priorities moving forward.

How Does the Service Work and What’s Included?

As your Fractional COO, I act as an extension of your leadership team — bringing clarity, accountability, and execution. Here’s what that looks like:

  • Operations Audit & Roadmap (Month 1): Every engagement begins with a Business Operations Audit so we know exactly where to focus.
  • Leadership Alignment Calls: Weekly or bi-weekly check-ins to keep you and your leadership team aligned on priorities.
  • KPI Dashboard + Accountability Rhythm: Establishing metrics, meeting cadences, and clear ownership so your team knows what success looks like.
  • Process Implementation & Systems Management: Building or refining workflows, SOPs, and tools to reduce chaos and increase efficiency.
  • Leadership Coaching & Team Development: On-the-job coaching and support to help your managers and team leads step into stronger roles.
  • Owner’s Monthly Report: A clear, big-picture update showing progress, priorities, and any red flags.

Engagements typically require 8–12 hours of my direct involvement per week, depending on your firm’s size and complexity.

  • Scalable Systems: Processes and structures that support growth instead of holding it back.
  • Team Accountability: Managers and staff who take ownership, freeing you from constant oversight.
  • Sustainable Profitability: Operational efficiencies that improve margins and create room for reinvestment.
  • Peace of Mind: Confidence knowing your business is running smoothly without your constant involvement.

Frequently Asked Questions

Why do all retainers start with an Audit?

The Business Operations Audit ensures we have a clear understanding of your firm’s gaps and priorities. It’s the foundation for any successful ongoing work.

How much time do I (and my team) need to commit?

You’ll typically spend about 1 hour per week in leadership alignment calls and occasional time providing input on key decisions. Your team should expect light involvement early on — usually 1–2 hours per week during onboarding — to answer questions, clarify processes, and ensure accountability systems are implemented. After that, most of the heavy lifting happens on my end, and your team simply operates within the new structure.

How many hours do I get per month?

I don’t bill hourly, but most clients receive 8–12 hours of direct COO support per week. The focus is on outcomes, not timesheets.

What’s the minimum commitment?

Because operational change takes time, retainers require a 6-month minimum commitment to ensure momentum and results.

What if we need more support than the retainer includes?

If your firm requires additional time or a deeper scope of support, we can adjust the engagement or add project-based work to meet those needs.

How is this different from hiring an in-house COO?

You get executive-level leadership and implementation at a fraction of the cost of a full-time COO, with the flexibility to scale support as your business evolves.
