If you saw my LinkedIn post last week, you know that December has always been a strange month for me. For years, this season gave me a specific kind of anxiety. I felt stuck in limbo—caught between the goals I didn’t hit this year and the pressure to set massive new ones for the next. It felt like nothing could move forward until January 1st, so I would spend the holidays with an undercurrent of scarcity, waiting for the calendar to flip so I could “start fresh.”
But over the years, working with so many of you, my perspective has shifted. I realized that the anxiety didn’t come from missing the goals. The anxiety came from knowing that if I didn’t change anything, the result would be exactly the same next year.
We love setting new goals because it feels like a clean slate. But if you didn’t hit all your targets in 2025, writing down new numbers on a fresh piece of paper won’t magically change the outcome for 2026.
The “Leaky Bucket” Reality
Think of your business like a bucket. If you poured water into it all year (marketing, sales, effort) but the bucket was full of holes (operational drag, confusion, bottlenecks), the goal for next year shouldn’t be “pour twice as much water.” The goal must be “patch the holes in the bucket.”
Instead of forcing yourself to dream up a new vision for 2026 right this second, I want you to join me in doing something different this December. Let’s look at the parts of your business that exhausted you, confused you, or held you back. Here are four areas where businesses usually “leak.” I’ve included questions to help you diagnose where your own bucket might need patching.
1. The Strategy Gap
Often, we miss goals because we are working incredibly hard in slightly the wrong direction, or we are trying to be everything to everyone.
- If you had to cut 50% of your current offerings today to save the business, which ones would you keep because they are the most profitable and easiest to deliver? Why are you still doing the other 50%?
- Did you say “yes” to clients or projects this year that fell outside your zone of genius just for the cash flow? How much operational chaos did those “yeses” create?
2. The Operational Friction
This is about the “boring” stuff—workflows, SOPs, and systems. When these are broken, you bleed time and energy and are constantly operating from crisis mode.
- What is the one recurring task in your business that you dread because it is confusing, manual, or always breaks?
- If you had to step away for four weeks totally unplugged, exactly which parts of the business would grind to a halt?
3. The Delegation Bottleneck
For many of us, the biggest hurdle to growth is our own inability to let go effectively.
- Look at your to-do list from last week. How many of those tasks were low-value admin tasks that you did yourself just because “it’s faster if I do it”?
- Ask yourself: Are your team members constantly asking you clarifying questions about tasks you thought you delegated? This is usually a sign your delegation system (not your team) needs work.
4. The Customer Journey
You might have great marketing, but if your internal processes for handling leads and clients are clunky, you are leaving money on the table.
- Is it easy for a client to give you money, or is it an obstacle course of back-and-forth emails?
- Once a client signs, does their initial excitement turn into confusion because the onboarding process is disorganized?
Your Challenge for December
If you answered those questions honestly, you probably see a few cracks in the foundation. That is actually good news.
It means you don’t need “more motivation” or “bigger goals” for 2026. You just need to fix the operations that are creating drag.
Pick one area from the list above that caused the most grief in 2025. Make fixing that your first goal for 2026. When you remove the friction, the growth happens naturally.
